The first twelve are built, I've gone for a set of one full command and spears on the other nine, a solid start.

One thing you could do for the musician is file off the arm for the drum and make a greenstuff strap for it, them cut the drumstick to fit one of the shield arms. Add a spear arm in the other and voila, drummer with a spear.

Well, it was explicitly stated in the rulebook of the 8th, using a drumstick as example.
Although I would fear more an Alpenhorn.
